Transitioned to bed, need help!

Ever since Logan went into a twin bed, we have been having a hard time!

First off, the first night he was in his bed was like a scene out of a horror movie. After hearing a little voice calling "mommy," I opened his bedroom door and saw him standing next to his bed, face and hands covered in blood, pool of blood on the floor. Apparently he had fallen out of his bed and hit his nose Chat Icon [My DH set up the bed during the day and Logan napped in there with no problem. I wasn't home and didn't know he was setting it up or I would have been prepared with bed rails!] I slept with him in his bed 1/2 the night. We got a bed rail the next day and he was fine with going to bed.

Fast forward to now... less than 2 weeks later.

He is having such a hard time! He doesn't want to go to sleep. Normal bedtime was always 8. Now, he keeps coming out of his room, wanting to play... it's really hard because we have twins also. When Logan goes to bed, I BF the babies and get them ready for bed. Now he's up and about, wanting to play! When he does go in his room (with threats that we'll put a gate up at his door), he just plays and plays. Two nights ago, he fell asleep right at his door around 930 and woke up at 5 AM ready to go! Last night, he fell asleep in his anywhere chair at 1030!!!! He woke up at 6. I know he's not getting enough sleep! He's tired, cranky, whiney... it's really difficult to handle.

Also, on the weekends he's not napping anymore... so I KNOW he's not sleeping enough! 1030 pm - 6 am is not even enough sleep for MOMMY let alone him!!!

What do I do?

I ordered that Good Nite Lite color changing clock in a fit of desperation at 6 am yesterday. It's coming tomorrow.

Logan does NOT want a gate at his door, but is that the only option? I can't go to sleep because I know he's awake and I want to make sure he's safe and not roaming the house. He's a VERY opinionated almost 3-year old and will have a total meltdown. If that's the only good option, we're wiling to do it though!

My sister ordered the clock with the changing color for her 3 year old and it helped tremendously
She also does a sticker chart..If he stays in bed until the light turns blue etc he gets a sticker 7 stickers he gets a small prize.

Transitioned to bed, need help!

is it in the realm of possibility to put the kids to sleep all together?
i get home late, like around 715/730 and i hit the ground running.
i prep dinner and dh takes over or vice versa. we alleat at 8:30/845 and then we immediately brush our teeth, put jammies and climb into my bed. i then dim the lights, nurse my little guy on my left, and snuggle dd on my right and read a story. When they both fall asleep, i transfer them to their rooms. i know i am no model parent but this works for my family. my little guy will fall asleep by 9 and dd will fall asleep by 9:30. i would love for them to go to bed earlier but it is just not possible. plus i enjoy family in the bed time. good luck!
btw, what is the clock that you mentioned? i am curious!

Transitioned to bed, need help!

- if you dont want to do everyone in the bed at the same time, is it possible to lay with Logan till he falls asleep in his bed?

Logan has a really hard time transitioning to the bed if he doesn't fall asleep there.

The 2 nights that he fell asleep elsewhere (floor, chair) he flipped out when I moved him!! Chat Icon

I can try laying with him until he falls asleep, but it always takes him a long time! I miss his crib Chat Icon He would talk to himself and roll around and sleep so well!!!
